What a Persona Actually Is
Two teams give Claude the exact same contract to review. One gets back:
Looks fine to me.
The other gets a marked-up document flagging five real problems. Same model, same document — completely different result.
The difference isn't intelligence. It's the persona: instructions baked into the system prompt that decide who the agent is before anyone types a single word.

You are a helpful assistant.
vs.
You are a skeptical legal reviewer. Read every clause for risk. Flag vague language. Never reassure — your job is to find problems.
Same contract, same model. The first produces reassurance. The second produces actual work. The model didn't get smarter between those two prompts — the persona did.
